{"id":2569,"date":"2026-02-27T12:45:44","date_gmt":"2026-02-27T11:45:44","guid":{"rendered":"https:\/\/coleaders.com\/impliquer-les-50-leaders-cles-pour-reussir-lintegration-apres-une-fusion\/"},"modified":"2026-02-27T22:04:55","modified_gmt":"2026-02-27T21:04:55","slug":"impliquer-les-50-leaders-cles-pour-reussir-lintegration-apres-une-fusion","status":"publish","type":"post","link":"https:\/\/coleaders.com\/en\/impliquer-les-50-leaders-cles-pour-reussir-lintegration-apres-une-fusion\/","title":{"rendered":"Involving your top 50 Leaders to set your post-merger integration up for success"},"content":{"rendered":"\n<p>Post-merger integration: How to set your new, integrated Business Unit up for success with your top 50 Leaders \u2014 and beat the odds?<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span id=\"The_Human_and_Business_Challenges_of_Integration\">The Human and Business Challenges of Integration<\/span><\/h2>\n\n\n\n<p>Our client, Managing Director of a Business Unit within a global group, had aligned with the Group CEO on four major ambitions:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Integrate the merged organisations into a\u00a0<strong>global specialist Business Unit<\/strong>, leader in its field<\/li>\n\n\n\n<li>Catch up on <strong>integration delays<\/strong> caused by transaction complexity<\/li>\n\n\n\n<li>Deliver significant\u00a0<strong>growth and synergies<\/strong><\/li>\n\n\n\n<li>Contribute meaningfully to the Group\u2019s\u00a0<strong>sustainable transition ambitions<\/strong><\/li>\n<\/ul>\n\n\n\n<p>The human challenge was considerable:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Two former competitors<\/strong> brought together within one global company<\/li>\n\n\n\n<li>A <strong>delayed integration process<\/strong><\/li>\n\n\n\n<li>Very<strong> limited understanding <\/strong>of each other\u2019s operating models<\/li>\n\n\n\n<li><strong>Significant cultural differences<\/strong> with teams across five continents<\/li>\n\n\n\n<li>A <strong>dynamic of mistrust <\/strong>starting to take root<\/li>\n<\/ul>\n\n\n\n<p>During interviews, leaders expressed both hope and fear:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u201cWe could achieve so much together\u2026 but I worry the others won\u2019t really play the game.\u201d<\/li>\n\n\n\n<li>\u201cAs the acquired entity, I\u2019m afraid we\u2019ll be absorbed \u2014 that decisions and opportunities will all be funnelled to the acquiring organisation.\u201d<\/li>\n<\/ul>\n\n\n\n<p>This is not an isolated case : 60\u201380% of mergers fail to deliver the promised value.<\/p>\n\n\n\n<p>We hope for 1+1 >> 2\u2026 but too often, we get 1+1 &lt; 2.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><span id=\"Beating_the_Odds_Starts_with_the_Human_Factor\">Beating the Odds Starts with the Human Factor<\/span><\/h2>\n\n\n\n<p>What this project confirmed \u2014 once again :\u00a0<strong>Successful post-merger integration starts with the human factor\u00a0<\/strong>\u2013 well before the org chart, the synergy targets, and the roadmap.<\/p>\n\n\n\n<p>In our experience,\u00a0<strong>five \u201cHuman How\u201d keys<\/strong>\u00a0are indispensable.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li><strong>Stepping fully into the transition<\/strong>, and working through its operational and emotional impacts<\/li>\n\n\n\n<li>Creating genuine\u00a0<strong>learning spaces with psychological safety<\/strong><\/li>\n\n\n\n<li>Appreciating respective strengths, fostering\u00a0<strong>recognition and inclusion<\/strong><\/li>\n\n\n\n<li>Practicing<strong>\u00a0openness and co-responsibility<\/strong>\u00a0in relationships<\/li>\n\n\n\n<li>Being directive when necessary \u2014 and participative whenever possible<\/li>\n<\/ul>\n\n\n\n<p>These five keys are necessary &#8211; They resist being changed.\u201d Peter Senge<\/p>\n<\/blockquote>\n\n\n\n<h2 class=\"wp-block-heading\"><span id=\"Our_coaching_approach\">Our coaching approach<\/span><\/h2>\n\n\n\n<p>The overall project ambition was clear:<\/p>\n\n\n\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\n<p>Together, create the conditions for success of our new integrated Business Unit \u2014 and achieve what we could not accomplish separately.<\/p>\n<\/blockquote>\n\n\n\n<p>We still needed to articulate the specific goals of the coaching. We clarified them with our client along two main lines:<\/p>\n\n\n\n<div class=\"wp-block-pb-accordion-item c-accordion__item js-accordion-item no-js\" data-initially-open=\"false\" data-click-to-close=\"true\" data-auto-close=\"true\" data-scroll=\"false\" data-scroll-offset=\"0\"><h3 id=\"at-25690\" class=\"c-accordion__title js-accordion-controller\" role=\"button\"><strong>\u201cHuman How\u201d Goals for Integration<\/strong><\/h3><div id=\"ac-25690\" class=\"c-accordion__content\">\n<ul class=\"wp-block-list\">\n<li>Getting to know one another<\/li>\n\n\n\n<li>Strengthening relationships and trust<\/li>\n\n\n\n<li>Taking stock of the transition and its impact on us<\/li>\n\n\n\n<li>Taking ownership of our new identity and strategic vision<\/li>\n\n\n\n<li>Developing our own capacity to lead this new identity and strategic vision<\/li>\n\n\n\n<li>Preparing to embark our teams and stakeholders<\/li>\n<\/ul>\n<\/div><\/div>\n\n\n\n<div class=\"wp-block-pb-accordion-item c-accordion__item js-accordion-item no-js\" data-initially-open=\"false\" data-click-to-close=\"true\" data-auto-close=\"true\" data-scroll=\"false\" data-scroll-offset=\"0\"><h3 id=\"at-25691\" class=\"c-accordion__title js-accordion-controller\" role=\"button\"><strong>Business (\u201cWhat\u201d) Goals for Integration<\/strong><\/h3><div id=\"ac-25691\" class=\"c-accordion__content\">\n<ul class=\"wp-block-list\">\n<li>Understanding respective activities to build on our combined DNA at our best<\/li>\n\n\n\n<li>Clarifying the new organisation<\/li>\n\n\n\n<li>Co-creating a compelling shared vision<\/li>\n\n\n\n<li>Building the operating model and action roadmap<\/li>\n\n\n\n<li>Identifying and planning key integration workstreams<\/li>\n<\/ul>\n<\/div><\/div>\n\n\n\n<p>We then co-designed a structured, three-phase journey.<\/p>\n\n\n\n<div class=\"wp-block-pb-accordion-item c-accordion__item js-accordion-item no-js\" data-initially-open=\"false\" data-click-to-close=\"true\" data-auto-close=\"true\" data-scroll=\"false\" data-scroll-offset=\"0\"><h3 id=\"at-25692\" class=\"c-accordion__title js-accordion-controller\" role=\"button\"><strong><strong>Phase 1 \u2013 Initial Teaming with top team members across the 3 organisations<\/strong><\/strong><\/h3><div id=\"ac-25692\" class=\"c-accordion__content\">\n<ul class=\"wp-block-list\">\n<li>Coaching sessions with the sponsor<\/li>\n\n\n\n<li>Individual interviews with 15 representatives from 3 organisations<\/li>\n\n\n\n<li>A 2-day integration seminar with the 15 representatives<\/li>\n<\/ul>\n<\/div><\/div>\n\n\n\n<div class=\"wp-block-pb-accordion-item c-accordion__item js-accordion-item no-js\" data-initially-open=\"false\" data-click-to-close=\"true\" data-auto-close=\"true\" data-scroll=\"false\" data-scroll-offset=\"0\"><h3 id=\"at-25693\" class=\"c-accordion__title js-accordion-controller\" role=\"button\"><strong><strong>Phase 2 \u2013 Developing the Shared Vision with the core team<\/strong><\/strong><\/h3><div id=\"ac-25693\" class=\"c-accordion__content\">\n<ul class=\"wp-block-list\">\n<li>Five half-day sessions to co-create the shared vision with the\u00a0<strong>core team of 4 representatives<\/strong><\/li>\n\n\n\n<li>Ongoing coaching sessions with the sponsor<\/li>\n<\/ul>\n<\/div><\/div>\n\n\n\n<div class=\"wp-block-pb-accordion-item c-accordion__item js-accordion-item no-js\" data-initially-open=\"false\" data-click-to-close=\"true\" data-auto-close=\"true\" data-scroll=\"false\" data-scroll-offset=\"0\"><h3 id=\"at-25694\" class=\"c-accordion__title js-accordion-controller\" role=\"button\"><strong><strong>Phase 3 \u2013 Engaging the Top 50 Leaders<\/strong><\/strong><\/h3><div id=\"ac-25694\" class=\"c-accordion__content\">\n<ul class=\"wp-block-list\">\n<li>Half-day session with the newly formed executive team<\/li>\n\n\n\n<li>A 2.5-day immersive seminar with the Top 50 leaders<\/li>\n\n\n\n<li>Continued coaching sessions with the sponsor<\/li>\n<\/ul>\n<\/div><\/div>\n\n\n\n<h2 class=\"wp-block-heading\"><span id=\"The_Top_50_Leaders_Seminar\">The Top 50 Leaders Seminar<\/span><\/h2>\n\n\n\n<p>The Top 50 Seminar was the culmination of the coaching journey.<\/p>\n\n\n\n<p>Our coaching challenge was to get the group on board and involved in the process, even though they had significant concerns and doubts about the integration. Full ExCo presentation of the shared vision, followed by\u00a0<strong>open dialogue in mixed sub-groups then in plenary on the emotional impact of the vision<\/strong>: What inspires us? What raises doubts?
